I found the problem.

I had an older version of squid with basic authentication running on a
different port, when I installed 2.5Stable1 the clients were still picking
up the authentication from the old version of squid. Once I disabled this
ntlm authenication worked fine, thank you for all your help.

Have you configured the correct auth_param ntlm directives in
squid.conf?

Check your configurarion with "squid -k parse".

also, is there any output in cache.log?
